Problem

The job to be done.

Multi-country marketplace flows created reconciliation breakage that country teams were absorbing manually, settlement was fragmented per market, dispute resolution ran multi-week, and checkout coverage was too narrow for the buyer base. COVID 2020 multiplied volume overnight, exposing every reconciliation weakness simultaneously across five markets with different rails and regulators.

My role

Where I sat in the work.

Owned multi-country settlement and reconciliation governance. Direct accountability for settlement accuracy, coverage and dispute KPIs across five markets. Coordinated with Daraz country GMs, Alibaba Hangzhou product and regional payment partners, and built the PMO-style tracking that ran settlement during peak surge.

Trade-offs

What we chose against.

  • Centralised dispute handling occasionally slowed bespoke resolutions, net cycle time still fell
  • Standardised one reconciliation spine across five markets rather than per-country tooling, slower to stand up, far cheaper to run
Lessons

What I'd take into the next build.

  • Sellers experience payments through settlement, not checkout. The reconciliation spine, not the buyer flow, decides marketplace trust.
  • If country teams are your reconciliation system, you do not have one. A unified spine is what holds accuracy through a surge.
  • Payment coverage is a localisation problem, not a feature list. Regional methods, added with the local product team, widen acceptance faster than card features.

Settlement, treasury and platform-payment teams at Stripe Connect, Adyen for Platforms, Wise Business, DLocal and Thunes run exactly this: multi-country pay-in/payout, reconciliation accuracy, method localisation and settlement-side seller trust.
