Most payment platforms treat reconciliation as the thing finance does after the product team has gone home. That framing survives until the platform crosses a few hundred million in GTV. After that, it becomes the single largest source of silent product debt in the business.
I have run reconciliation across multiple rails, cards, wallets, IBFT, DCB, and bank settlement, at over a billion in annual GTV and 25M+ monthly transactions. This essay is the operator view: what reconciliation actually is, why it is a product problem first, and what the architecture should look like.

Why reconciliation is treated as back office
Three reasons, in order:
- The first version always works. When you have one PSP and one bank account, a spreadsheet matches. Nothing fails loudly. The team concludes reconciliation is a low-skill task.
- The output is invisible. A clean reconciliation produces no alert, no dashboard, no demo. It produces an absence of complaints.
- The cost of getting it wrong is borne by finance, not product. Product teams are measured on shipping. Finance is measured on close. The two roadmaps never collide until they do.
By the time the platform is processing tens of millions of transactions across half a dozen rails in three currencies, the spreadsheet is a 30-person ops queue that hides every product defect under the label "manual adjustment."
What reconciliation really is
Reconciliation is the system that tells you, for every authorized transaction, whether the money actually moved and whether each party agrees about the movement. That is it. Everything else, dashboards, reports, finance close, is downstream.
If you cannot answer the following three questions for any transaction in the last 90 days, in under a second, you do not have reconciliation infrastructure:
- Did the customer's account move?
- Did the merchant's account move?
- Did the PSP, the acquirer, the network, and the bank all record the same movement, in the same currency, on the same date, with the same fee?
The answer is rarely "yes" by accident. It is the product of a deliberate architecture.
The three-way match (and why two-way is a trap)
The most common pattern teams ship is a two-way match: internal ledger versus PSP report. It looks reasonable. It is wrong.
A real reconciliation is three-way:
- Internal ledger, your platform's record of the intended movement.
- PSP/network report, the rail's record of what they processed.
- Bank statement, what the cash account actually shows after settlement, fees, FX, and chargebacks.
Two-way matches miss the entire class of defects that live between the PSP and the bank: incorrect MDR, undisclosed FX margin, missed chargeback offsets, settlement netting errors, and timing differences that get charged as breaks against the wrong period. At a billion in GTV, two-way reconciliation will systematically over-report revenue by single-digit percentages and under-report fees by similar amounts. That is the kind of variance that ends careers when auditors arrive.
Architecture: canonical ledger, exception engine, feedback loop
The architecture that survives scale has four parts.
1. A canonical ledger. One double-entry system, append-only, with idempotent posting from every rail. Every event, auth, capture, refund, chargeback, settlement, fee, FX adjustment, is a posted entry. The ledger is the source of truth, not the PSP dashboard.
2. Rail adapters. Each PSP, acquirer, wallet, and bank gets an adapter that normalizes its file format, time zone, currency convention, and fee schema into the canonical event vocabulary. Adapters are versioned because PSP file formats change without notice.
3. An exception engine. This is the actual product. Every transaction that does not three-way match is an exception. Exceptions are typed (timing, amount, FX, fee, missing leg, duplicate, chargeback offset), assigned an SLA, routed to a queue, and tracked to resolution. The taxonomy is more important than the routing, if you cannot categorize a break in under five labels, you cannot fix the upstream defect.
4. A feedback loop into product. Every recurring exception type generates a product ticket. If timing breaks at a 0.4% rate from one PSP, that is a roadmap item, not an ops headcount item. This is the loop most platforms never close, which is why their ops cost scales linearly with GTV.

The economics of breaks
A 0.5% reconciliation break rate at $1B GTV is $5M in unresolved movement at any moment. Even if 95% of that resolves automatically over time, the carrying cost is significant: ops headcount, merchant trust, audit risk, and finance close delay.
The rough math product leaders should hold in their head:

The goal is not zero. The goal is a known, bounded, ageing break rate with a typed taxonomy. A platform with a 0.02% break rate and a 48-hour resolution SLA is operationally healthier than a platform with a 0% reported rate that quietly absorbs breaks into manual adjustments.
Why this matters
Reconciliation is the part of payments that connects the product to the audit trail. Without it:
- Merchants lose trust when payouts drift.
- Finance cannot close.
- Auditors find variances that cannot be explained.
- Regulators see weak controls and tighten oversight.
- Product cannot ship new rails because every new rail multiplies the spreadsheet.
A weak reconciliation system is the constraint that, eventually, prevents the platform from doing anything else.

At Simpaisa, when we crossed into multi-rail territory, the failure mode was predictable: ops teams growing faster than transaction volume. The fix was not more analysts. It was treating reconciliation as a product surface, typing every exception, assigning it an SLA, and feeding the taxonomy back into the rail adapter roadmap.
Within two quarters the unresolved break rate moved into double-digit basis points, then into single digits. Ops headcount stopped scaling with GTV. The same model carried over into the Tapmad billing migration where reconciliation drove the rail-mix decisions that cut payment cost from roughly 50% to 1%, none of that is possible without knowing, with confidence, which rail was actually delivering the money.
The same pattern showed up at Daraz in dispute and settlement workflows. The platforms that won the merchant trust battle were the ones whose reconciliation was a product, not a queue.
What product leaders should do next
If you own a payments platform and you are not sure where to start:
- Measure the break rate honestly. Not the "after manual adjustments" rate. The raw three-way mismatch rate.
- Type every break. Five to eight categories is enough.
- Pick the top exception type. Fix it upstream in the rail adapter or contract.
- Build the feedback loop. Create a recurring product ritual where reconciliation exceptions enter the backlog.
- Move finance from the system of record to a consumer of the ledger. The ledger is the product; the close is a report.

FAQ
Is reconciliation just for finance? No. Reconciliation is the system that tells the product whether its promises actually moved money. Finance is one consumer of the output.
