Payment vaults used to feel like plumbing.
That is no longer a safe product assumption.
On 15 July 2026, Spreedly launched a standalone payment vault for merchants that want to control payment credentials without adopting a full orchestration stack on day one. Spreedly says the vault supports PCI DSS Level 1 tokenization, portable credentials across more than 100 payment providers, network tokenization, Account Updater services, and a path to broader payment capabilities without re-vaulting.
The product lesson is bigger than the release.
The Short Answer
A merchant-owned vault is a product strategy choice. It preserves future routing, PSP negotiation, token lifecycle, retry, market expansion, and agent-commerce options. The product manager's job is not to buy a vault. It is to decide which future choices the merchant must keep open.
That is the difference between secure storage and payment optionality.
Credential Ownership Changes The Roadmap
Most payment roadmaps start at the checkout page: add a method, fix a decline, improve conversion, localize a market.
The vault question sits one layer lower.
Who owns the credential that makes future checkout work possible?
If the credential is trapped inside one PSP, every later product decision carries migration friction. Switching acquirers becomes harder. Adding routing takes longer. Expanding into a region may require duplicate integration work. Moving recurring customers from one provider to another becomes a retention and compliance project, not a configuration change.
Spreedly's announcement is interesting because it unbundles that choice. A merchant can keep a single provider per region today and still control the credential layer needed for tomorrow's orchestration, tokenization, or provider diversification.
That is product optionality. It has value even before orchestration is live.
The Vault Is A State Machine
Product teams often describe a vault as "where cards are stored." That is too static.
A serious vault has states:
- created;
- verified;
- retained;
- tokenized;
- updated;
- expired;
- suspended;
- exported;
- redacted;
- disputed;
- deleted.
The Spreedly developer portal describes a platform for storing payment methods, minimizing PCI burden, and connecting to gateways, PSPs, fraud tools, and payment methods. Its Advanced Vault documentation goes further into enrollment, lifecycle management, Account Updater, and network tokenization behavior.
Those details are product requirements, not back-office implementation notes.
If a card is retained but not enrolled in lifecycle management, what should the merchant expect? If a network token is available for one route but not another, how does routing behave? If Account Updater changes a credential, which subscription, invoice, or booking workflows need to know? If a customer asks for deletion, which downstream systems must prove the deletion happened?
The product surface is the state machine.
Portability Is Not Free
Credential portability sounds obvious until the operating model appears.
A product team still has to define:
- migration intake: how existing credentials are imported and verified;
- consent and disclosure: what the customer agreed to and where that consent is stored;
- routing scope: which providers can use the credential and under what conditions;
- token preference: when to use a network token, processor token, or vaulted PAN reference;
- updater policy: how lifecycle updates are accepted, audited, and rolled back;
- export controls: who can move credentials out and under which security approvals;
- incident ownership: who responds when a token, route, or update breaks.
This is why payment vaulting belongs in product strategy. The commercial promise is flexibility. The operating burden is control.
If the team does not define both, the vault becomes another dependency nobody fully owns.
The Product Metrics I Would Track
The wrong metric is "number of vaulted cards."
That number can grow while the business gets no more flexible.
A better scorecard would include:
- retained payment methods by customer segment and market;
- active credential rate after 30, 90, and 180 days;
- authorization rate by credential type: vaulted credential, network token, and provider token;
- failed recurring payment rate before and after Account Updater coverage;
- time to add a new PSP route without customer re-entry;
- credential export readiness and control approvals;
- support tickets tied to saved-payment failures;
- revenue recovered from lifecycle updates and smart credential choice.
Those metrics connect vault work to customer experience, revenue, and strategic leverage.
The Product Decision
Not every merchant needs to build an orchestration program immediately.
Some need a single strong PSP, clean checkout, and better reporting. Others need multi-acquirer routing, regional redundancy, local payment methods, subscription recovery, or marketplace payout complexity.
The vault decision should sit before that fork.
If the merchant expects to grow across countries, sell subscriptions, support repeat purchases, route across providers, or negotiate processing economics over time, credential ownership becomes a strategic asset. If the merchant is small, local, and unlikely to change providers, the extra operating complexity may not earn its keep.
That is the product trade-off: future optionality versus current operating load.

Spreedly's standalone vault is a reminder that payment product strategy is increasingly about control points.
Checkout is visible. The vault is leverage.
The debate point: if your merchant business had to switch PSPs, add a regional acquirer, or launch intelligent routing next quarter, would your credentials move with you, or would your roadmap be trapped inside someone else's vault?
